Black Friday and Cyber Monday Content Calendar for Fashion Brands: A 5-Week AI Video Plan

A week-by-week Black Friday and Cyber Monday content calendar for fashion brands, using AI fashion video to ship PDP, ad, email, and social assets on time.

Black Friday and Cyber Monday Content Calendar for Fashion Brands: A 5-Week AI Video Plan

Shopify merchants did $14.6 billion in sales over Black Friday Cyber Monday weekend in 2025, up 27% year over year. Adobe tracked $11.8 billion in US online spend on Black Friday and $14.25 billion on Cyber Monday, the biggest ecommerce day of the year. Cyber Week as a whole hit $44.2 billion online.

Those numbers hide a quieter fact: most fashion brands lose the BFCM content race in October, not in November. The ad creative that fatigues by day three, the PDPs still showing flat lays, the gift guide with no video - those are all decisions made (or not made) five weeks out.

Black Friday 2026 lands on Friday, November 27, and Cyber Monday on Monday, November 30. If you are reading this in late October, you have roughly five weeks. This post is a working calendar for that window, built around one assumption: a traditional photoshoot can no longer fit inside it, but an AI fashion video workflow can.

Why BFCM Content Breaks the Normal Production Model

A normal seasonal shoot runs on a 6 to 10 week timeline: brief, casting, samples, studio booking, shoot day, retouching, edit, delivery. That works for a spring lookbook. It does not work for BFCM, for three reasons.

1. Volume spikes exactly when you have the least time

During Cyber Week you need content for every channel at once: PDP video, Meta and TikTok ads, email headers, SMS previews, Instagram Stories, collection page banners, and gift guides. A brand that normally runs 10 active ad creatives may want 40 or more during BFCM, because paid social costs climb and creative fatigue hits faster.

2. You don't know your winners until the sale starts

Early access data, inventory levels, and the first 24 hours of ads tell you which products to push. A physical shoot locks those decisions weeks in advance. If your hero product sells out on Thursday, you need fresh creative for the backup product by Friday morning.

3. Holiday styling is a different visual language

Cozy knits on a sofa, party dresses under warm lights, gift-wrapped accessories, snowy streets. Those settings cost real money to build or travel to, and most brands only get one shot day to cover all of them.

AI fashion video changes the math. With a platform like Tellos, you upload product images you already have, choose models and scenes, and get on-model video and photos back in minutes. That turns BFCM content from a single bet placed in October into a rolling process you can adjust daily.

The 5-Week BFCM Content Calendar

Here is the full calendar at a glance, then the detail for each week.

Week Dates (2026) Focus Key deliverables
Week 1 Oct 26 - Nov 1 Plan and prioritize Hero product list, offer map, shot list, brand kit
Week 2 Nov 2 - Nov 8 Produce core assets PDP videos, on-model photos, base ad creatives
Week 3 Nov 9 - Nov 15 Build variations Ad variants, email and SMS assets, gift guide content
Week 4 Nov 16 - Nov 22 Teasers and early access Countdown content, VIP previews, test ad batches
Week 5 Nov 23 - Nov 30 Live sale and rapid refresh Daily creative swaps, sellout replacements, Cyber Monday push
Week 6 Dec 1 - Dec 7 Extend and recover Extended deals, shipping cutoff content, post-sale learnings

Week 1 (Oct 26 - Nov 1): Plan Before You Produce

The biggest mistake in BFCM content is generating assets before you know what you're selling. Spend this week on decisions, not creative.

Pick your hero products

Pull the last 90 days of sales data and sort by:

  • Revenue and margin - which products can carry a discount and still make money
  • Inventory depth - you don't want your hero ad driving traffic to a product with 40 units left
  • Visual appeal on video - fabrics with movement (satin, knits, pleats, outerwear) usually outperform static items in video ads

Aim for 5 to 10 hero products and a second tier of 15 to 30 supporting products.

Map offers to products

Write down exactly what the offer is for each hero product: percentage off, bundle, gift with purchase, or free shipping threshold. Creative depends on the offer. A "40% off sitewide" ad and a "free scarf with any coat" ad need different visuals.

Build a shot list by channel

For each hero product, list the formats you need:

  1. PDP video - 5 to 10 seconds, vertical or square, clean background
  2. Ad creative - 9:16 for TikTok and Reels, 4:5 and 1:1 for Meta feed
  3. Email header - landscape still or short loop
  4. Lifestyle scene - holiday setting for gift guides and social

Lock your brand kit

Choose your model lineup, color palette, and two or three holiday scene styles now. Consistency across 100+ assets matters more than any single great shot. If you already use a content calendar built around shoot days, this is where you swap shoot days for generation batches.

End of week checklist:

  • Hero and supporting product lists final
  • Offer per product confirmed with finance
  • Shot list per product and channel
  • Model, scene, and color direction approved

Week 2 (Nov 2 - Nov 8): Produce Core Assets

This is your production week. With AI, it is a few focused working sessions, not a studio booking.

Start with PDP video

PDP video is the asset with the longest shelf life. It keeps working after BFCM, through December gifting, and into January sales. Generate on-model video for every hero product first, then work down the supporting list.

A practical workflow:

  1. Upload your existing product images (flat lays or ghost mannequin shots work)
  2. Select a model that matches your target customer
  3. Generate a clean studio video for the PDP
  4. Generate a second version in a holiday scene for social and ads

If PDP video is new for your store, our ecommerce video guide covers which video types sell best on product pages versus ads.

Watch page speed

Adding video to every PDP right before your highest-traffic week is risky if it slows the page. Compress files, lazy-load below the fold, and use a poster image. We cover the details in Core Web Vitals and video for product pages.

Build base ad creatives

For each hero product, create one base ad in each aspect ratio. Keep these clean: product, model, movement. Offers and text overlays get added in your ad tool later, so you can change the discount without regenerating video.

Output target for Week 2: one PDP video and one base ad set per hero product, plus PDP video for at least half of your supporting products.

Week 3 (Nov 9 - Nov 15): Build Variations

Creative fatigue is the silent killer of BFCM ad budgets. When CPMs rise in late November, an ad that people have seen four times stops converting. The fix is volume and variety.

Multiply each hero product into 5 to 8 variants

From each base asset, create variations that change one thing at a time:

  • Model - different body types, ages, and looks for different audiences
  • Scene - studio, holiday living room, city street at night, party setting
  • Pacing - a slow 6-second loop versus a fast 3-cut edit
  • Styling - the same coat with jeans versus with a dress

This gives your media buyer real options. Instead of guessing which creative will win, you test and let the data choose.

Platform-specific cuts

TikTok and Instagram reward different things. TikTok content performs better when it feels native and fast, while Instagram tolerates a more polished look. If you sell on both, see our breakdown of TikTok Shop vs Instagram Shop for AI fashion video.

Email and SMS assets

Email is still a top revenue channel during Cyber Week. Plan for:

  • 3 to 5 pre-sale emails (teasers, early access, gift guides)
  • 5 to 7 sale emails (launch, reminder, last chance, Cyber Monday, extended)
  • A short looping GIF or still from your AI video for each header

Gift guide content

Gift guides drive a lot of December traffic. Build them now, by recipient ("for her", "for him", "under $50") or by occasion ("holiday party", "cozy night in"). Each product in the guide should have a lifestyle visual in a gifting context.

Output target for Week 3: 5 to 8 ad variants per hero product, full email asset set, and gift guide visuals for all featured products.

Week 4 (Nov 16 - Nov 22): Teasers, Early Access, and Testing

Most brands now start BFCM a week or more early. Adobe's 2025 data showed record spend on Black Friday itself, but also strong growth in the days before, as shoppers responded to earlier deals.

Run a test budget

Spend a small portion of your BFCM budget this week on your ad variants. The goal is not revenue. The goal is to find out which models, scenes, and products get the best click-through and add-to-cart rates before costs peak.

Track:

Metric What it tells you
Thumb-stop rate (3-second views / impressions) Whether the opening frame grabs attention
CTR Whether the creative creates intent
Add-to-cart rate Whether the product page delivers on the ad
Cost per add-to-cart Which variants to scale on Black Friday

Generate more of what works

This is where AI production pays off. If the data says your holiday-living-room scene with a specific model beats the studio version by 40%, you can generate that combination for every other hero product in an afternoon. With a physical shoot, you would be stuck with what you captured.

Teaser and early access content

  • Countdown Stories with short product loops
  • VIP or email-list early access announcements with exclusive visuals
  • "Sneak peek" posts showing the hero products in motion

Update collection pages

Your BFCM collection page will get a large share of sale traffic. Video on collection pages helps shoppers compare products faster. See our guide to shoppable video galleries on Shopify collection pages for setup options.

Week 5 (Nov 23 - Nov 30): Live Sale and Rapid Refresh

Thanksgiving is Thursday, November 26. Black Friday is November 27. Cyber Monday is November 30. This is the week where your process matters more than your plan.

Daily creative review

Every morning, check the last 24 hours:

  1. Which ads have dropping CTR or rising frequency? Retire them.
  2. Which products are selling out? Pause ads and swap in backup products.
  3. Which variants are winning? Generate two or three new versions of them.

A simple daily rhythm:

  • 8 AM - review ad and sales data
  • 9 AM - generate replacement and new variant creative
  • 11 AM - new ads live
  • 4 PM - check early performance, adjust budgets

Plan for sellouts

Sellouts are good news, but they break campaigns. Keep a list of backup products with assets already generated in Week 3. If a backup product was not in the original plan, you can still generate on-model video for it the same morning with AI.

Cyber Monday needs its own creative

Don't run the same creative from Friday through Monday. Shoppers have seen it. Cyber Monday deserves:

  • A fresh visual style (for example, switch from cozy holiday scenes to bold studio color)
  • New "final hours" urgency messaging
  • Products that underperformed on Black Friday but have healthy inventory

Week 6 (Dec 1 - Dec 7): Extend and Learn

BFCM does not end on Monday night. Many brands run extended Cyber Week deals, and gift shopping continues until shipping cutoffs in mid-December.

Shipping cutoff content

Create assets that highlight "order by" dates. Reuse your gift guide visuals with new messaging. This is low-effort, high-intent content.

Capture your learnings

Write down, while it's fresh:

  • Which models and scenes performed best by channel
  • Which products had the best video-to-purchase rate
  • How many creative variants you actually used versus generated
  • Your cost per asset compared with last year

These learnings feed directly into your January sale, Valentine's Day, and spring collection planning.

Traditional Shoot vs AI Fashion Video for BFCM

Here is how the two approaches compare inside a five-week BFCM window.

Factor Traditional photoshoot AI fashion video with Tellos
Lead time 4 to 8 weeks Minutes per asset
Samples needed Yes, physical samples on set No, existing product images
Holiday scenes Each set costs extra Choose from scene options
Model variety Limited by casting budget Many models per product
Mid-sale changes Not possible Same-day new creative
Sellout replacements Rely on old assets Generate on demand
Cost per extra variant High (reshoot) Low

The traditional shoot still has a place. Brand campaigns, celebrity collaborations, and editorial work benefit from a real set. But for the volume and speed BFCM demands, AI fills the gap that a shoot schedule can't.

A Note on AI Video Models

You may have heard of AI video models like Sora, Kling, or Runway. These are powerful underlying technologies. On their own, they are general tools: you write prompts, manage consistency, and handle fashion-specific details like garment accuracy and fit yourself.

Tellos is a production layer built for fashion ecommerce. It handles garment fidelity, model consistency, and ecommerce formats, so your team spends its BFCM weeks on strategy, not prompt engineering.
